The four-point slide

A root cause analysis question from a product manager interview, set at PayPilot, a fictional upi payments company.

The question

You're a PM at PayPilot, a UPI payments app. Over the last 3 weeks, our payment success rate has fallen from 97% to 93%. Leadership is worried. Find out what's going on and what we should do.

How to approach this case

The first two minutes decide this case. Ask exactly how success rate is defined, what counts as an initiated payment, how retries are treated, and whether the fall is real or a reporting change. A ratio can fall because the top shrank, the bottom grew, or the mix of who is paying changed, so look at both volumes before you blame the system. Split failures by reason, technical versus user-caused, then by region, payment type and user cohort. Ask what launched or changed three weeks ago, on our side and in the banking ecosystem, and check whether each candidate fits a gradual three-week trend rather than a spike. A strong close says plainly whether anything is broken, which number leadership should be watching, and what you would change, with a guardrail on growth.
